Summary
Our collaboration with BOX ID played a pivotal role in shaping their product development process for high performance and success. In this collaboration we established product sync and discovery processes that led to better mutual understanding between functions and a closer connection with customers allowing the team to build the right software increments faster.

Deliverables
Product Management, Product Strategy, Technical Agile Coaching, Cloud Infrastructure Development, Leadership Coaching

Our Work
Our involvement began with interviewing leaders from product, engineering, customer success, and sales to understand their current pain points and needs. We identified a lack of communication between functions which we overcame within a couple of weeks by introducing a product sync. Furthermore, we worked with the engineering team to understand their current challenges. We introduced retrospectives and helped them to improve and accelerate their ways of working by reducing work in progress and increasing collaboration.
Furthermore, we overtook the interim product management for the development of a new mobile app and facilitated more structured approach to product discovery leading to increased impact of the engineering team.
With our wide experience from product to tech topics, we did not stop there but also consulted the engineering team on topics around infrastructure as code and continuous integration and deployment and the necessary requirements for achieving business-relevant certifications.
Last but not least we facilitated remote product strategy workshops to help the team create a shared understanding and get clarity about product vision and strategy. The results now help BOX ID to have higher alignment and thus allow more autonomy in decision making across all functions.

Summary
BRYTER’s strategic transformation from a manual deployment process to continuous deployments revolutionized its engineering operations. This shift enhanced developer experience, ownership, and product quality, driving significant business impact and positioning BRYTER for accelerated growth in the LegalTech sector.

Deliverables
Engineering Strategy, Product Management, Deployment Strategy, User Experience, Test Automation, Monitoring & Alerting, Incident Management Processes

Our Work
BRYTER faced significant challenges with its deployment process, characterized by limited visibility, inefficiencies within the QA team, and a lack of ownership among engineering teams. To address these issues, we established a dedicated Developer Experience Team focused on enhancing the deployment process and fostering accountability. We implemented a deployment rotation system allowing different teams to manage deployments weekly under the supervision of the QA team. This initiative not only facilitated knowledge sharing but also empowered teams to take ownership of their deployment responsibilities. Additionally, existing end-to-end (E2E) tests were migrated from Python/Selenium to TypeScript Playwright, making them more accessible and robust for the engineering teams. These strategic changes streamlined the deployment process, significantly reducing lead times and enhancing overall operational efficiency.

Summary
Robin Cook, a German food delivery startup, faced inefficiencies in their planning and work processes. Our collaboration with Robin Cook marked a turning point in how they planned their quarters and organized their work. When we started working with them, they were stuck in multi-week quarterly plannings and overloaded with invisible work. We established a leaner and more continuous planning and supported them in visualizing and identifying bottlenecks and tasks that consumed most of the time. As a result, we were able to improve their systems and processes so the teams can focus on the most valuable tasks.

Deliverables
Leadership Coaching, OKRs, Work Visualization, Project Management, Product Management, Team Coaching, DevOps Consulting

Our Work
We started our collaboration by observing their current work and interaction modes and suggested improvements. This resulted to reducing their quarterly OKR plannings from two weeks to half a week. We helped them to understand where most of the time of engineering teams went and how to remove those time sinks. Furthermore, we helped them to identify the most important product increments and created focus around those. Our engagement contributed to them having their most successful quarter to date.

Summary
PAYONE, a leading payment service provider specializing in B2B SaaS solutions, faced significant challenges with its outdated deployment process, which hindered the efficiency of its fraud prevention service. By establishing a remote team and implementing strategic initiatives, PAYONE successfully transformed its deployment practices, resulting in enhanced operational efficiency and improved responsiveness to emerging threats.

Deliverables
Engineering Strategy, Deployment Optimization, Process Automation, Team Collaboration, Risk Management, Technical Agile Coaching, DevOps Engineering, Backend Development

Our Work
We partnered with PAYONE to address significant challenges in their outdated deployment and development process, which was affecting the efficiency of their fraud prevention and payment services. By establishing a remote team, we focused on optimizing their operations.

We improved visibility into pending updates, helping the team recognize backlogs and inefficiencies. We also automated database migrations, reducing errors and streamlining the deployment process and automated large parts of their deployment process.

Shifting to a weekly deployment schedule allowed PAYONE to release updates more frequently, improving their responsiveness to market changes. This change led to a 25% increase in operational efficiency and enhanced customer satisfaction. Additionally, by decoupling services and migrating to independent virtual servers, we helped PAYONE minimize risks associated with cross-service disruptions.

Overall, these initiatives positioned PAYONE for greater agility and competitiveness in the FinTech landscape.
